AI Transformation
that starts with understanding, not implementation.
The AI Transformation Division of Willow Run Group helps leaders and organizations adopt AI strategically, not reactively. We start with where you are, not where someone else thinks you should be.
You already know AI matters. The question is what to do about it.
Most leaders are not behind on AI because they lack ambition. They are behind because the landscape is noisy, the stakes feel high, and the path forward is unclear. Vendors are selling tools. Conferences are selling urgency. But nobody is sitting down and helping you think clearly about what AI means for your specific organization.
That is the gap we fill. Willow Run Group does not start with software. We start with understanding: how your organization works, where the real friction is, and what kind of change your people can actually absorb.
From there, we help you build a strategy that fits. Not a generic framework. Not a pitch for the latest platform. A real, grounded plan that respects your context, your constraints, and the people doing the work.
Services
AI Audits
A structured assessment of your workflows, tools, and operational patterns. The audit reveals where AI can create real leverage, where it does not belong, and what to prioritize first. Every audit includes a written report and a strategy conversation with leadership.
AI Coaching
One-on-one or small-group coaching designed to build fluency with AI tools and thinking. This is not a tutorial. It is a structured engagement that helps leaders integrate AI into how they already work, think, and make decisions.
Team Training & Workshops
Hands-on sessions for teams and organizations that want to move from awareness to capability. We design each workshop around your context, your tools, and the problems your people are actually trying to solve. No generic slide decks. No theoretical overviews.
Systems Implementation
When the strategy is clear and the team is ready, we build. Custom AI assistants, automated workflows, internal tools, and operational systems designed to reduce load and increase capacity. Everything we build is grounded in the audit and strategy work that came before it.
How We Think About AI Transformation
We do not automate what we do not understand. Every engagement follows the same sequence.
Understand
We listen before we advise. Every engagement begins with learning how your organization actually works, not how it looks on paper.
Simplify
Before adding anything new, we help you see what can be clarified, streamlined, or removed. Complexity is not a sign of sophistication. It is usually a sign that systems have outgrown their design.
Apply
We introduce AI where it creates genuine leverage. Not everywhere. Not for novelty. Only where it supports better decisions, reduces unnecessary load, or strengthens how your organization operates.
Sustain
We build for durability. That means documentation, training, and structures your team can maintain without us. The goal is independence, not dependence.
Built for People Who Lead Real Organizations
School Superintendents & District Leaders
You are expected to lead on AI, but you were never given the playbook. Your tech department handles infrastructure, not strategy. You need someone who understands both AI and the complexity of leading a school system. That is what we do.
Small and Mid-Size Business Owners
You know AI is reshaping your industry, but you do not have time to sort through the noise. You are not looking for a vendor. You are looking for someone who will sit with you, understand your operation, and help you see what is actually worth doing.
Consultants, Coaches, & Knowledge Workers
You are running a practice built on your expertise, but the manual work is unsustainable. Content, client communication, reporting, scheduling. AI can change the ratio, but only if someone helps you set it up in a way that still feels like you.
This is not our first time leading through change.
Willow Run Group was founded by Dr. Steve Troyer, a former public school superintendent with more than two decades in public education and 15 years in leadership. He managed hundreds of employees, multimillion-dollar budgets, elected boards, and the daily weight of community expectations. He did not come to AI from the tech world. He came to it from the leadership world, because that is where the real need is.
Most AI consultants understand the tools. Very few understand what it feels like to lead a real organization through change. That difference shapes everything we do, from how we listen to how we build to how we measure success.
WRG is not a tech company. It is a leadership and systems company that uses AI as one of its most powerful tools. That distinction matters.
The right starting point is a conversation.
Tell us about your organization and what you are working through. We will tell you honestly whether we can help.
